Even in high-performing teams, tension can quietly build—and left unaddressed, it can lead to disengagement, lower productivity, or even turnover. The challenge? These tensions are rarely obvious.
These signs may seem small, but they can slowly affect trust, collaboration, and performance. So how can leaders spot early signs of trouble before it grows into something bigger? Here are five subtle—but important—signs to watch for, and what you can do about them.

1. Silence in Meetings
What to look out for: When team members used to contribute freely but now avoid speaking up or sharing opinions. You might notice shorter answers, lack of debate, or visible discomfort when certain topics arise.
Why it matters: Silence doesn’t always mean agreement—it can indicate discomfort, fear of judgment, or unresolved conflict.
What you can do: Create smaller forums or one-on-one check-ins for people to speak more openly. Encourage psychological safety and remind the team that respectful disagreement is healthy.
2. Passive-aggressive Behaviors
What to look out for: Sarcastic comments, subtle digs, or resistance to requests masked as jokes. You may also notice delays in collaboration or people going around each other rather than working directly.
Why it matters: These behaviors are signs of unresolved frustrations that haven’t been properly voiced. Left alone, they can harm morale and trust.
What you can do: Observe patterns and address them early. Don’t ignore them. Talk to the individuals involved privately and seek to understand what’s behind the behavior.
3. Silos Forming Within the Team
What to look out for: Certain team members or sub-groups start working closely only with each other, avoiding collaboration outside their circle. Communication becomes limited and fragmented.
Why it matters: When collaboration drops, knowledge sharing and innovation suffer. Silos often arise from broken trust or past disagreements.
What you can do: Create more cross-functional opportunities and rotate project teams. Recognize and reward collaborative efforts publicly to rebuild openness.
4. Sudden Drops in Productivity or Engagement
What to look out for: People showing up late, missing deadlines, or not participating as actively. There may be a rise in sick days or last-minute leave.
Why it matters: Disengagement can be a sign of burnout, conflict, or feeling unappreciated. It’s often a quiet cry for help.
What you can do: Don’t assume it’s laziness. Have honest, non-judgmental conversations with the affected team members. Understand if there’s an interpersonal issue, a workload imbalance, or a lack of clarity.
5. Feedback Feels One-Sided or Avoided
What to look out for: Managers or team leads giving feedback regularly, but no one gives feedback upwards or sideways. Or worse, feedback conversations are constantly postponed.
Why it matters: Feedback avoidance often signals fear—fear of offending, fear of repercussions, or belief that feedback won’t change anything.
What you can do: Normalize regular two-way feedback. Train your team to give and receive feedback constructively. Celebrate when issues are addressed positively.
Build a Stronger, Healthier Team Culture
Team tension doesn’t always show up in big arguments or heated emails—it often lingers in silence, avoidance, and subtle shifts in behavior. The earlier you catch these signs, the easier it is to course-correct. By creating a culture of open communication, mutual respect, and proactive leadership, you can stop tension from turning into turnover.
